How the two days run.

Before: The Synthesis

The Studio runs on prepared ground rather than a cold start. We synthesise research on your market, leadership interviews, your documentation, the current state of the estate, the stated ambition, the themes leadership already carries, and the industry’s own ontology of use cases for validation. The evidence for the line comes from this work: what happened to prior cross-functional efforts, who owns which data, which constraints are real. By day one the context is built and agreed, and the two days spend zero minutes on discovery.

DAY ONE

Cases surfaced and scored, the line evidenced from your own history, every placement computed live with its working on screen. Cases your structure prevented you from seeing are proposed and weighed alongside your own.

DAY TWO

The challenges. Gut calls against analysed reads, the warnings gathered, the moves sequenced, the value each case claims typed and held to its own standard.

AFTER

The Dream Book. Findings are labelled with the evidence standard they met: where an input was thin, the conclusion says so rather than pretending confidence.

The record the Studio produces. It contains: your AI thesis, what AI is for in your organisation, in language your board can repeat; the investment case, Hard, Soft and Risk ROI named separately; the operating changes, the specific decisions about ownership, governance and decision rights the thesis requires; the Frontier Roadmap, which problems get worked first, in what order, and why. It’s designed to be the document every subsequent AI decision in your organisation gets measured against.


Every Dream Book frames return three ways.

Hard ROI: The finance view

Direct P&L impact. Cash released, revenue gained. The numbers a CFO will defend in an audit.

Soft ROI: The human view

Productivity, satisfaction, velocity. Harder to quantify, critical for adoption: the numbers that determine whether the Hard ROI ever materialises.

Risk ROI: The board’s view

Cost avoidance, regulatory exposure, strategic survival. The numbers that explain why doing nothing isn’t free.

Most AI business cases lead with Hard ROI and hope. The Studio names all three explicitly, so the board signs off knowing exactly what’s been promised and how it will be measured.
